Value Exchange Ledger™ concept

Origin and purpose

At the heart of every work relationship, business activity, or collaboration lies exchange. Something is contributed. Something is claimed. Something may be created.

The question is: Does that exchange feel worthwhile to someone?

A Value Exchange Ledger™ visualises the flow of value in and out for one individual in a given context — not in abstract terms, but through the specific elements of value that matter to the person involved. It brings clarity to what is often left unspoken.

Rather than tracking financial transactions or formal agreements, this approach surfaces the real dynamics of work, contribution, and meaning. It invites reflection on what is offered, what is expected, and what emerges, including intangible elements like trust, purpose, support, and recognition.

The Value Exchange Ledger™ concept as described here, was created by Helen Palmer first as her own personal tool, then it evolved into a method and product to share with others.

What it is

A Value Exchange Ledger™ is an artefact created through a structured thinking method. Specifically it helps to visualise three forms of value activity:

  • Contributing — actively offering and using value under your control
  • Claiming — expecting, requesting, or receiving value offered by others
  • Creating — bringing new value into being or making it possible, by self or with the co-operation of others

By naming and arranging value elements on an IN side of the ledger, and an OUT side of the ledger, the Value Exchange Ledger™ turns vague feelings into visible insights. It doesn’t require sharing with others unless desired — the power lies in the personal clarity it offers.

This approach works with both tangible and intangible forms of value and recognises that while not all value is measurable it can still be described and explored.

Importantly, the Value Exchange Ledger™ concept is about value (or value elements in plural), and not values. See Glossary entry on value.

Composing a Value Exchange Ledger™ is an accounting of what goes IN and comes OUT. It involves a ledger, hence the accounting analogy. One side of the ledger is value IN (contribute) and the other side of the ledger is value OUT (claim/create). Any decisions about what is a ‘balanced’ ledger between IN and OUT is a judgement entirely in the control of the owner of the ledger.

There is a small risk in using a financial analogy — you might be tempted to think of value exchange as only transactional, when it is more than this. The analogy is simply a pragmatic concrete way to explore something that is conceptual and sometimes highly emotional.

Another important point: the “exchange” in a Value Exchange Ledger™ is not a direct trade between people. It reflects how value moves out from one party and how value returns to them, often through the involvement or cooperation of others, but always from the perspective of a single ledger owner.

Why it matters

Many frustrations at work or in business stem from misunderstood or mismatched expectations. People assume others see value the same way they do, but that’s rarely the case.

This approach gives people a way to:

  • Make the invisible visible
  • Reflect on what’s working and what’s missing
  • Notice imbalances or overlooked contributions
  • Clarify what matters before making a decision or change

By seeing the flow of value clearly, people can act with greater confidence, fairness, and purpose. The method often brings relief not because problems are instantly solved, but because the situation finally makes sense.

How it feels in practice

Often people begin composing a Value Exchange Ledger™ with loose impressions about what feels off, unfair, unbalanced or elusive. As the process unfolds:

  • Vague concerns turn into specific insights
  • Unspoken feelings gain shape and language
  • Surprising connections emerge
  • Moments of clarity unlock new options

The approach is both structured and human. It gives shape to what is usually unseen: the flow of value that sits underneath daily decisions, motivations, and tensions.

Where it is used

The Value Exchange Ledger™ method is versatile and can be adapted to different contexts — each with its own framing, value elements card deck, and supporting materials:

Each version of the method uses the same core logic, tailored for the people and decisions involved.
